Run your diagnostic

A sample lesson on establishing an honest business baseline before beginning the growth journey.

From the lesson: Run Your Diagnostic.

Before you can improve a business, you need to understand where the business actually stands today. That is exactly what the Earned the Right to Grow Diagnostic is designed to do. The purpose of this diagnostic is to create a baseline by identifying three critical realities inside the business. Operational gaps, hidden complexity that is quietly draining performance, and whether the organization is truly ready for growth or needs operational improvement first. One of the most common mistakes business owners make is assuming they already understand where the business stands. In reality, this process often reveals uncomfortable truths that leadership teams have not fully recognized. The diagnostic evaluates the business across five critical dimensions. It looks at profitability concentration to determine where profit is truly generated across customers, products, or segments. It examines cost-to-serve variants to identify whether profitable customers are subsidizing unprofitable ones. It measures operational discipline by evaluating whether the business is running with consistent management processes or simply reacting day to day. It assesses talent readiness to determine whether the team is capable of executing a growth plan. And finally, it evaluates data readiness by answering a simple but critical question. Can you trust your numbers enough to make good decisions? The output of this process is a working hypothesis about where the true profit core of the business exists. Later in the program, you will test that hypothesis in greater detail. This diagnostic should not be done alone. Set aside four to six hours over the course of one or two weeks and complete the process with your leadership team. The discussion itself is often more valuable than the final score because disagreement usually reveals hidden issues inside the business. At the end of the process, you will answer one important question. Are you ready to begin the growth journey or does the business first need stabilization? If the business is operationally stable but lacks clarity around profitability, move forward. If the business is dealing with constant operational fires, leadership instability, or serious execution problems, pause and stabilize first. The goal of this exercise is simple. Establish an honest baseline, identify where profit truly lives, and determine whether the business is ready to move forward. Successful execution begins with clarity, and clarity begins here.

Client stories

Hear it from the operators.

Owners, CEOs and their teams on what changed when they put 80/20 to work.

  • “It's data driven, not emotion. And we can see not only short term immediate results, but medium and long term results…”

    Curt TueffertVP Sales Development, DXP

  • “I feel like that we have, you know, 200 customers because we sell to 200 customers regularly, but in reality we have a thousand customers.”

    Ted MedfordCo-Owner, Profoam Corporation

  • “Self implementing this would have been very difficult as, you know, you're working through culture changes as well as other things. The team that we had that came in was absolutely excellent…”

Before you choose

Is your business ready for the growth roadmap?

Choose PGA when you want a company-wide sequence from the first 100 days through operating discipline, growth and an eventual exit. Begin by establishing where the business stands today.

Who is it for?

Owners and CEOs using a three-year roadmap to improve the business, scale it and prepare for an eventual exit.

What can you work on?

  • Run a diagnostic across profitability concentration, cost to serve, operating discipline, talent and data readiness.
  • Sequence the work through Earn the Right to Grow, Operate the System, Scale and Scale to Exit.
  • Connect operating reviews and decision gates to the sales, procurement, SIOP, Lean, safety and exit-preparation work in the Install.

How can you use it?

  1. Start with the existing Run Your Diagnostic sample. The lesson asks you to work with the leadership team and decide whether the business is stable enough to proceed or needs stabilization first.
  2. Use the phase outline below as the roadmap, with The 80/20 Company and its Field Guide beside the videos as you work through your own decisions.

Which option should you choose?

The one-time self-paced Install has permanent access and includes the named Company digital editions. Coached is a separate 12-month option with monthly group calls and the All-Access Pass; its Install and library video access lasts for that paid year. Neither route promises an exit or a particular financial result.
